Should we replace our old systems first, or automate around them?

Automate around them first. A system replacement takes months, disrupts everyone and rarely fixes the actual pain, which is usually the manual work between systems. Automation gives you the hours back in weeks, and the connections you build stay useful if you do replace something later.

The pain is usually between the systems

Companies blame the old software, but the hours disappear in the gaps: retyping an order from email into the system, exporting to a spreadsheet to make a report, re-entering the same customer in three places. A newer system with the same gaps produces the same hours, which is why replacements so often disappoint.

What automating first tells you

Once the gaps are bridged, you find out which limitations were real. Sometimes the old system turns out to be fine and the replacement is cancelled. Sometimes the opposite: the connection work makes it obvious exactly which capability is missing, so the eventual selection is based on evidence rather than a demo.

When replacing really is the answer

If the system has no way to get data in or out, if the vendor no longer supports it, or if it cannot hold data you legally must keep, replace it. Automation cannot fix a system you are not allowed to keep running.

Is the integration work wasted if we migrate later?

Mostly not. The logic, the rules and the error handling carry over; only the connector to the replaced system is rewritten, which is the smaller part.

Our system has no interface at all. Now what?

It can still be operated the way a person does, through its own screens, or read through a scheduled export. Both work; both cost more than a proper interface.
